The Challenge
Rane Steering Systems, a leading automotive steering solutions manufacturer with operations across multiple plants in India, faced a constellation of leadership challenges that were beginning to impact operational performance.
The symptoms were visible across the organization:
- Leadership alignment gaps across three manufacturing plants, with each plant developing distinct operational cultures despite shared corporate values
- Rising middle management attrition — 28% annual turnover among supervisors and assistant managers, well above the industry average of 18%
- Communication silos between engineering and operations teams, resulting in delayed product transitions and quality inconsistencies
- Decision-making bottlenecks concentrated at the plant manager level, creating dependency and slowing response times
Senior leadership recognized that these were not isolated problems but interconnected symptoms of a deeper organizational challenge. Previous interventions — a communication skills workshop, an engagement survey, a revised performance management system — had each addressed one symptom without shifting the underlying pattern.
The Diagnostic Phase
We began with a comprehensive organizational assessment using our EQ Pulse diagnostic framework, evaluating all 14 dimensions of organizational health across the three plants.
What the Data Revealed
The diagnostic surfaced several findings that differed significantly from the organization's initial assumptions:
Finding 1: The alignment gap was not about strategy but about translation. Senior leaders shared a coherent strategic vision. The breakdown occurred at the middle management layer, where strategic intent was being translated into operational priorities differently at each plant. Three plants, three interpretations of the same strategy.
Finding 2: Attrition was driven by development frustration, not compensation. Exit interview data had pointed to "better opportunities" as the primary attrition driver. Our deeper analysis revealed that middle managers felt trapped — technically competent but unable to develop leadership capabilities within a culture that valued operational execution above all else.
Finding 3: Communication silos were structurally reinforced. Engineering and operations teams had different meeting rhythms, different reporting structures, and different success metrics. Asking them to collaborate without changing the architecture was asking them to overcome structural incentives through personal goodwill alone.
Finding 4: Decision-making concentration was cultural, not structural. Plant managers were not hoarding decisions. They were responding to an organizational culture where escalation was the safe choice and autonomous decision-making carried reputational risk.
The organization had been treating a systems problem with skills solutions. Our diagnostic reframed the challenge from "our managers need better skills" to "our organizational architecture needs to support the behaviors we want."
The Intervention Design
Based on the diagnostic findings, we designed a six-month integrated intervention with four parallel workstreams:
Workstream 1: Leadership Cohort Program
A structured development program for 36 middle managers across all three plants, designed around the specific capability gaps identified in the diagnostic:
- Strategic translation skills — Converting corporate strategy into plant-level operational priorities
- Coaching conversations — Shifting from directive to developmental management
- Cross-plant collaboration — Building peer networks across the three facilities
- Emotional intelligence development — Using EQ Signal behavioral profiles to build self-awareness and interpersonal effectiveness
The program ran in monthly two-day modules, with action learning projects between sessions that required cross-plant collaboration.
Workstream 2: Senior Leader Coaching
Individual executive coaching for the six plant-level senior leaders (two per plant), focused on:
- Delegation architecture — Designing clear decision-rights frameworks that enabled middle management autonomy
- Leadership presence — Developing the ability to set direction without directing every decision
- Cultural stewardship — Understanding their role in shaping the psychological safety conditions that enable speaking up and initiative-taking
Coaching sessions were fortnightly, with 360-degree feedback at baseline and at four months.
Workstream 3: Structural Interventions
Based on the diagnostic findings about structural reinforcement of silos, we recommended and supported implementation of:
- Cross-functional project teams for new product transitions, with shared accountability metrics
- Aligned meeting rhythms across engineering and operations, including joint weekly reviews
- Decision-rights matrix documenting which decisions could be made at each organizational level, reducing escalation to plant managers by an estimated 40%
Workstream 4: Measurement and Feedback
Using the Phillips ROI Methodology, we established baseline measurements and tracking cadence:
- Monthly pulse surveys tracking engagement, alignment, and psychological safety indicators
- Quarterly 360-degree feedback for the leadership cohort
- Attrition tracking with detailed exit analysis for any departures during the program
- Operational metrics including product transition speed, quality indicators, and cross-functional project completion rates

Qualitative Outcomes
Beyond the numbers, the organization experienced shifts that metrics alone do not capture:
- A shared language for leadership emerged across the three plants. Managers began using common frameworks for problem-solving, coaching conversations, and strategic discussion.
- Cross-plant peer networks formed organically during the program and continued afterward. Managers who had never interacted were now regularly consulting each other.
- The coaching culture began to cascade. Middle managers who received coaching during the program started applying coaching approaches with their own teams, creating a multiplier effect.
- Senior leaders reported spending less time on operational decisions and more time on strategic and developmental activities — a shift several described as "getting their job back."

Diagnosis before design is non-negotiable. The interventions bore little resemblance to what the organization initially envisioned. Without the diagnostic phase, we would have delivered the wrong solution.

Structure trumps skills. The structural interventions — decision-rights matrix, aligned meeting rhythms, cross-functional teams — produced faster results than skill-building alone. When architecture supports desired behavior, people adapt quickly.

Senior leader commitment is the multiplier. When plant managers visibly changed their behavior, it gave permission for the entire organization to shift.

Measurement creates momentum. Knowing that results were being tracked changed how participants engaged with the program.
The Ongoing Journey
At the conclusion of the six-month engagement, Rane Steering Systems had established the infrastructure for continuous leadership development:
- An internal coaching cohort of certified peer coaches drawn from the program participants
- A quarterly leadership alignment review process across all three plants

Leadership transformation is not a project with a finish line. It is a capability that must be maintained and deepened over time. The six-month engagement created the foundation; the organization's continued investment sustains the growth.
